Where they were stuck
- Coaches were the bottleneck; growth meant hiring or diluting quality.
- Programme delivery lived in spreadsheets, PDFs and DMs.
- There was no reliable way to see if members were actually training.
A pocket coach that keeps members training when motivation runs out.

A boutique coaching business needed to scale beyond one-to-one sessions without losing the intimacy that made them famous. We designed and shipped a coaching app that keeps every member accountable, guided and progressing — even when their coach is asleep.
The studio we worked with had built its brand on obsessive attention to the individual member. That devotion was also its ceiling. Every new member meant more of the coach's already-full evenings. This is the story of how an app made intimacy scalable — without hollowing it out.
The studio's coaches genuinely knew every member's programme, injuries and goals by heart. Members felt it. It was the reason retention was extraordinary. It was also the reason growth had stalled.
Every attempt to scale had run into the same wall: the moment coaching was diluted, retention followed. Any solution had to preserve the feeling of a real coach on your side.
We wrote three principles on the wall before designing anything. The app should feel like the coach, not the studio. Every screen should end with a clear next action. The app should never nag — it should invite.
Every design decision was measured against those three.
"The app should feel like the coach, not the studio. Every screen should end with a clear next action."
The member home screen is deliberately quiet. Today's session. This week's plan. A single card if the coach has left a note. That is all.
Inside a workout, the player is fast, video-cued and forgiving. Swap an exercise, adjust weight, log a note — nothing gets in the way.
The coach control panel is where the real leverage lives. Adherence at a glance. Members who need a nudge, highlighted. Programme adjustments applied in bulk. The coach's evenings, back.
Loyal members are the hardest audience for change. We onboarded them personally, one cohort at a time, with the coach standing beside the app. Adoption was not a marketing exercise; it was a trust exercise.
By the end of the second month, the app had become the way members trained — and the studio's growth ceiling had quietly moved.
The best product outcomes rarely feel like technology. They feel like a good coach, in your pocket, always right on time. That is what this one has become.
Sat in on sessions and interviewed members to design around real behaviour.
Prototyped the workout, plan and coach screens together — not in silos.
Shipped in tight increments with a small group of members in the loop.
Rolled out to the full member base with white-glove onboarding.
Coaches now serve many more members while keeping the personal touch.
Members train more consistently and renew at a higher rate.
The brand is no longer just coaches — it is a product members love.
"We finally scaled without losing what made us us. Members love the app, and our coaches have their evenings back."
